How to calculate ROI from AI automation

AI ROI compares measurable business value with the complete cost of implementing and operating an AI solution. A responsible estimate starts with observed workflow time, discounts it for the share that can be automated, and keeps human review in the model.

Hours returnedPeople × weekly hours × operating weeks × automatable share × realization rate × (1 − review share)
First-year ROI(first-year benefit − first-year cost) ÷ first-year cost × 100
Payback periodupfront investment ÷ monthly net benefit

Capacity value is not always cash savings

Returned employee time becomes financial value only when the organization uses that capacity. It may reduce overtime or outside spending, avoid a future hire, increase throughput, or let employees focus on higher-value work. Do not automatically treat every saved hour as a payroll reduction.

What should AI implementation cost include?

Include discovery, process design, integrations, data preparation, security controls, testing, training, rollout, monitoring, model usage, support, and ongoing maintenance. Leaving out these costs can make an otherwise weak investment appear attractive.

This calculator provides an educational estimate, not financial, accounting, legal, or investment advice. Actual results depend on implementation quality, adoption, data, workflow design, and operating conditions.
